Why Your Sharpest People Suddenly Cannot Answer A Simple Question
The Challenge
A few years ago, I sat in a Monday morning production meeting when an owner asked his Project Manager a simple question, one that should have taken 5 seconds to answer. Where does this job stand against profit?
The PM stumbled, pulled up 3 different spreadsheets searching for a number he should have already known cold, and finally landed on something close to a guess.
The owner did not yell. He just got quiet, the kind of quiet that tells you someone is realizing something bigger is wrong. Afterward, he told me something I hear from owners across the country, over and over again. That PM used to be sharp, and somewhere along the way, nobody could explain why he stopped being sharp.
After 24 years in this industry, and years now training contractors across the country, I see versions of that same problem constantly. It is rarely about bad people. It is what happens when a construction company grows faster than its structure, its management systems, and its accountability can keep up with, leaving good people stranded without the framework they need to succeed.
Roles become blurred, accountability becomes subjective, and estimating, project management, and field operations start functioning like 3 separate companies instead of 1 aligned team. Owners get pulled deeper into the day to day, not because they want to micromanage, but because they no longer completely trust what is happening inside their own company.
The Impact
That moment in the meeting was never really about one PM losing his edge. It was proof the company had outgrown its own systems, and nobody had gone back to train and refine those systems to match the size the business had grown into.
Decisions slow down because nobody trusts the numbers. Owners cannot step away, even for a few days. Culture erodes because nobody is clear on who owns what. Loyal employees start looking elsewhere for a company with more clarity. And the owner carries all of it alone, wondering why a business that used to feel exciting now feels heavy every single day.
The Shift
The fix is not a smarter PM. It is training and refining what each role looks like as the company grows larger, instead of leaving those roles frozen at the size the company used to be.
Most owners hire and structure roles around where the company stands right now. Companies that scale more efficiently train their employees and define their roles around where the company wants to go, so the structure is already in place before the growth arrives.
That means every role gets trained with 2 things in mind, the work it owns today, and the larger version of that role the company will need 1 or 2 years from now.
The Closing
Sharp people do not go dull on their own. They go dull inside companies that never trained them, or refined their roles, to grow alongside the business. Fix that foundation, and you get your best people back, and your own time back, the freedom to take a real vacation without your phone buzzing every 10 minutes.
