The Hardest Part of My Job Has Nothing to Do With Systems or Strategy
Contractors call me to help build their leadership bench and bring accountability into their business. That is what gets me in the door and that is what they think they need. The truth is, some of the hardest work I do has absolutely nothing to do with org charts or accountability frameworks. The hardest work I do is helping contractors transition their mindset.
The Call That Says It All
I was on a call two weeks ago with a contractor doing about $30MM who was venting how he still has every company decision running straight to him, he doesn't have a strong leadership bench, communication stinks, and he clearly admitted he's the bottleneck about five times in twenty minutes. So I mentioned that Patrick Shurney and I are hosting the Builder to CEO Cash Flow Accelerator Summit in Tampa on May 13th and 14th and that I'll personally be talking about what successful contractors do to get out of exactly this scenario.
He giggled and said he hasn't taken a few days off in years and he would need to step out every 15 minutes for a call.
So I said to him, you have two decisions here.
Option 1: you continue running in the same hamster wheel year after year until your cardiologist calls you and tells you you have a major issue because of the intense stress you just explained to me.
Option 2: you invest in yourself and make an effort to start trying to figure out how to step away from the grind you just vented to me about for thirty minutes straight.
I reached back out to him this week and he said he's still thinking about it. As the saying goes, you can lead a horse to the water, but you can't make him drink.
The Real Problem Is Not the Business
Here is what I have learned after years of doing this work. Too many contractors are terrible at delegation. Too many want to just be liked and they refuse to build a culture of authority and respect, which is ultimately what most people actually want from a leader!!! So when you chase being liked, you end up being neither respected nor liked; you just end up being the bottleneck.
Trust me when I say this, I know this to be 100% true!!!
Your people want to see someone who is confident, firm, and in charge because they are relying on YOU to take this company to the next level. This company is what is providing the paycheck that is feeding their family and putting their kids through school. They want a leader, not a buddy. Honestly, if they are too soft themselves to realize this then maybe they shouldn't be working for you in the first place.
This is construction. This industry has some of the smartest, hardest-working people I have ever met in my entire career. They are out there and you need them to help you get your sanity back and build your company to new heights. You will never find them or keep them by being everyone's friend and running every decision through your own desk.
You’re A-Team MUST be built intentionally, the “they’ll figure it out on their own” mindset, which is garbage thinking.
The Shift You Have to Make
The contractor on that call has every operational issue you could imagine, but none of those operational issues are actually his real problem. His real problem is between his ears. Until he decides he is willing to be the leader his people actually need, no system, no hire, no software, no consultant, and no summit is going to change a single thing for him!!
As an owner, you MUST make a decision at some point to shift from a builder to a CEO. The ones that stay stuck, stay stuck because they are still trying to be the most liked guy on the jobsite.
You cannot have it both ways. Pick one.
