When Meetings Stop Working, Accountability Dies
I hated meetings, not because I didn’t feel they were necessary, BUT because 80% were run terribly.
Nobody prepped. The topic keeps sliding sideways into topics most in the room don't need to know about. One or 2 people talk the whole time. Real problems get named, but nothing gets fixed. Everybody walks out more confused on what was decided or even accomplished, let alone what to do next.
That is not a minor annoyance!!!
On a job, that kind of meeting has a real price. Decisions stall. Schedule momentum dies. Little problems snowball into big ones. People burn hours hunting for answers instead of building anything.
The fix is not fancy. It just takes more structure.
A meeting worth having answers: 3 things.
- What are we actually here to solve? You’ll usually have a repetitive agenda.
- Who truly needs to be in this meeting?
- What’s the decision/solution, who owns it, and by when MUST it be complete?
That last question is where accountability really hits home for many. They were called out and they agreed to own it. If people leave without a clear commitment attached to something, that was not a meeting. That was just a chat.
This is how accountability sticks. If an agenda is clearly outlined prior to the meeting and someone walks in knowing they are expected to speak on a specific outcome, they will speak on it. Showing up with excuses instead of answers is embarrassing, and people feel that. Managers are not exempt. If you are mandatory in that meeting and show up “too busy” to lead it right, that holds your whole team down, and that is on you. Everyone is busy. That stopped being an excuse a long time ago.
A competent employee in the right role, who actually wants to succeed, shows up prepared. Either they bring a solution, or they bring a problem along with a few possible paths forward. As a team you work through it and land on a direction. Next meeting, they walk in with an update, not an excuse.
Construction companies are not short on “water cooler” chats and gossiping that lead nowhere. What they need is sharper communication, tighter planning, and follow-through people can count on. Meetings exist to keep the company moving forward, not to trap everyone in the same circle week after week with nothing resolved.
So this is what to do for your next meeting.
Send the agenda out early so people show up ready instead of cold. Keep status updates and real decisions in separate lanes. Only pull in the people needed for that specific piece, unless someone is in training. Set side topics aside AFTER the official meeting instead of letting them derail everything so people who aren’t in need for those smaller conversations can get back to work. Set a time frame to speak to each topic so timing doesn’t get derailed. Follow up with meeting minutes and be crystal clear what was solved, who owns what for next meeting, and even the next meeting agenda should be included since most topics are repetitive. Carry those commitments forward so nothing quietly disappears.
None of this is about control for its own sake. It is about valuing your team's time and keeping your projects moving the way they should. Meetings are supposed to cut down on chaos and stress, not pile on more of it.
Every minute in a meeting should move the work forward, never hold it back.
